Talking to volunteers on WhatsApp: what works and what is just noise

WhatsApp is where the parish already is. The channel was never the problem — confusing group chat with notification was.

Groups are for conversation, not for rosters

A ministry group has legitimate uses: arranging formation, asking for prayers, sorting out a last-minute problem. What it does badly is deliver individual information at a specific moment.

When the roster is published only in the group, this happens:

• The roster image scrolls out of view within two days.
• Each person has to hunt for their own name in a forty-row list.
• Anyone who muted the group — that is nearly everyone — sees nothing.
• Anyone who did see it has forgotten by Sunday.

None of that is a lack of commitment from volunteers. It is bad communication design.

A useful reminder is individual, specific and late

Three properties make a reminder effective:

1. Individual — it arrives privately, addressed to the person.
2. Specific — it names the Mass, the time, the location and the role. Not "you are rostered this month".
3. Late — it arrives close to the commitment, not three weeks ahead.

That last point is counterintuitive. The roster must be published early, for planning. The reminder must arrive late, because human memory does not hold somebody else's appointment for twenty days.

Publishing and reminding are different jobs. The noticeboard handles the first; the message the evening before handles the second.

When exactly to send

The rule that works in practice is simple:

• Morning Mass → reminder the afternoon before. There is still time to flag a problem and swap.
• Afternoon or evening Mass → reminder the same morning. Close enough not to forget, early enough to react.

Avoid sending overnight, avoid sending during the previous Mass, and avoid sending twice. Repetition trains people to ignore.

Leave a way back

Every reminder should offer an easy exit for someone who can no longer serve: a button, or a direct line to the coordination team. Without it, the person whose plans changed simply says nothing — and the slot becomes an empty place at Mass.
